Overview
Grid Commerce was running a 7-figure e-commerce operation held together by copy-paste and prayer. Orders came in through Shopify, inventory lived in a spreadsheet, shipping labels were generated manually in ShipStation, accounting was done in Xero with manual CSV imports, and customer support tickets in Zendesk had no connection to order data. The team was spending 30+ hours per week just moving data between systems. We built a central automation hub that connects all 14 tools, routes data automatically, and uses AI to flag exceptions that need human attention.
Challenges
Every tool had its own API quirks, rate limits, and data formats. Shopify webhooks would occasionally fire duplicates, ShipStation had batch processing delays, and Xero required specific invoice formatting. Building a reliable middleware layer that handled retries, deduplication, and error logging without losing a single order was the core engineering challenge. We also had to migrate mid-operation � they could not afford any downtime during the transition.



Conclusion
Manual data entry dropped from 30+ hours/week to under 2 (edge cases only). Order processing time went from 45 minutes to under 3 minutes. They caught a recurring $1,200/month shipping overcharge that had gone unnoticed for 8 months. The founder said the automation paid for itself in the first 3 weeks.
